Factories entering the 1990s already relied on installed controllers, operator displays and machinery expected to run for years. Changing supervisory software had to preserve control behavior and operator routines, often under tight downtime limits. Buyers also depended on equipment suppliers and integrators to make a collection of machines work as a system. The installed base created a substantial integration problem for any new software offer. Arena: Market Conditions Before Rockwell Automation
How each step happened
Step 1 of 3 · 1994 to 2026
Build the software offer around installed controls
Rockwell’s company history places the ICOM software combination in 1994, followed by its millionth PLC shipment in 1995. A later LACSD implementation account shows the practical stakes: its energy-generation facility needed a staged FactoryTalk upgrade, new servers, restored configurations and operator acceptance testing. RO1 RO7
Compatibility had immediate value because a factory could not casually interrupt working controls. An established supplier entered the software decision with knowledge of that environment. The LACSD case also makes replacement friction concrete: configuration, system dependencies and operator routines have to survive a change. This supports a qualified switching-cost mechanism inside installed plants.
An upgrade within Rockwell does not directly measure the extra cost of switching suppliers. It shows interdependence and migration work, not an unbreakable customer lock.
Rivals The immediate alternative at LACSD was continuing on an aging FactoryTalk version. Replacing it with a Siemens or Schneider system would require a separate engineering comparison; the account does not price that option.
Step 2 of 3 · 2007 to 2025
Put local selling and implementation around the product
Rockwell formalized PartnerNetwork in 2007. Its fiscal 2025 filing says independent distributors transacted approximately 65% of global sales and describes distributor rebates tied to the final customer. The LACSD project illustrates a separate integrator role in planning and delivering a software upgrade. RO1 RO2 RO7
The channel made a complex industrial offer locally available and gave buyers people who could fit it to their plant. Distributor compensation supported selling; integrators supplied engineering execution. These are distinct roles, and together they explain how a broad portfolio can reach customers whose systems differ from site to site.
The 65% figure covers the entire company. It establishes the importance of the route, but cannot be presented as software-only channel share or lower customer-acquisition cost.
Rivals Siemens, Schneider and other automation suppliers also use distributors and integrators. The question is coverage and delivery capability for a particular plant, rather than the existence of a partner logo.
Step 3 of 3 · 2021 to 2025
Buy a broader manufacturing workflow
Rockwell announced the $2.22 billion Plex purchase in June 2021 to add cloud manufacturing capabilities and a customer base of more than 700. Its 2025 filing includes Plex and Fiix among its software offerings. Plex’s own history traces its product to the operating needs of a manufacturing plant. RO2 RO3 RO5
Plex expanded the software discussion from controlling equipment to coordinating production and business information. Buying an operating product brought capabilities and customers sooner than an internal build would have, while Rockwell supplied an established industrial route to market. The implemented acquisition is clear; the amount of successful cross-selling is not.
Software & Control also contains hardware. Its reported 2025 growth therefore cannot establish Plex’s standalone performance or the return on the purchase.
Rivals Compare the cloud manufacturing suite with a combination of existing ERP, MES and control software. The strategic test is whether Rockwell can connect those jobs in actual customer deployments.
